Shopify transition

12 of the 34 projects I have led at GoStockUp. Each started with a concrete operational problem. I defined the business logic, requirements and launch; engineering and other teams delivered their parts.
Led the operational side of moving to Shopify: correct data and statuses, shared rules across Shopify, POS, QuickBooks, Airtable, ShipStation and Zendesk.
Warehouse, order processing and accounting now run on one Shopify backbone.
Stock accounting depended on the parent company’s software. We moved to our own system while the store kept selling.
~2 months, team of 3, no critical incidents and no sales stoppage.
Stock kept in fractions of a case created rounding errors (1/6 = 0.1667). Stock is now kept in units; case-to-unit conversion happens at purchase and sale.
Removed the source of drifting stock errors behind stockouts and refunds.
“Where is my order?” requests overloaded support. Built tracking logic on real warehouse statuses, later linked to the warehouse app, with photo proof of delivery.
Up to 98% fewer WISMO requests (internal estimate).
Five standard carrier zones did not reflect how perishables survive long trips. Built 10 internal zones and a rule that blocks a product at checkout for ZIPs where damage risk exceeds 10%.
About 50% fewer complaints about product condition (internal estimate).
Manual picking made errors and delays hard to trace. Designed flows for shipping, local delivery and pickup with packer, supervisor and office roles.
The catalog followed internal habits, not how people shop. Built a 4-level category tree from feedback of ~300 customers, mapped to Shopify Smart Collections, plus a web tool so staff can classify new products on their own.
Category decisions moved from one person to a shared reference.
Removing one tag from ~5,000 products required exports, manual prep and re-uploads. Built a web action that does it through the API.
Staff time per operation: 4–5 h → 5–10 min.
Too many low-demand items added warehouse complexity, tied-up capital and catalog upkeep. Demand analysis and a targeted cut, coordinated with purchasing and inventory.
7,928 SKUs in May → about 2,527 active unique SKUs in September.
Invoices, currency purchases and supplier payments used to blur into one status. Designed separate accounting records and per-supplier release rules in Airtable.
Can we offer free shipping on non-perishables without destroying margin? Built a model on real orders, margins and carrier quotes.
A test-ready recommendation for threshold, carrier and fees.
A game-style rewards program that turns seasonal spend into visible progress. Designed checkpoint economics, gift costs, refund rules, Shopify data model, warehouse handling and a bilingual interactive prototype.
Full product spec and a working RU/EN prototype.
